As this client expanded its fiscal sponsorship program, its backend had become fragmented and heavily dependent on its founder. We redesigned the organization’s financial and operational infrastructure—including bank account architecture, bookkeeping workflows, employment systems, project qualification criteria, and tiered sponsorship services.

The result was a clear operating model that reduced founder-held complexity, protected the org from unfunded employment obligations and created a practical roadmap for onboarding and supporting projects more sustainably.

Independent Fitness & Wellness Studio

A growing boutique fitness business had already committed to a second location, but expansion raised dozens of interconnected questions: capital requirements, pricing, staffing, cash flow, buildout sequencing, financing and more.

We broke it down into many smaller models together, and worked through expansion scenarios—building financial models, testing assumptions, uncovering lower-cost financing opportunities and refining as new information emerged.

The client had spent years developing deeply transformational work, but the business model stopped short of the transformation itself: clients entered a six-week container without a clear journey for what could come next.

Because I had experience with shadow work, therapy and adjacent healing modalities, I could meet the client in the depth of the work—not just approach it as a packaging exercise. Together, we translated an intuitive process into a fuller flagship journey with defined phases, pricing, intensive containers and ongoing integration support.

The work stayed deep and responsive. The business model simply began to reflect the actual transformation.

After decades of helping people navigate high-stakes moments in healthcare, this practitioner knew how to create extraordinary trust and connection—but struggled to translate that intuitive gift into a business without making the work feel transactional.

Together, we turned that embodied expertise into a complete client journey: free community gatherings, introductory experiences, a paid group offering, premium 1:1 coaching and ongoing support. We designed the pricing and enrollment pathways between each offer so generosity could remain part of the practice without requiring the business to run on unpaid labor.

Traction: Grew from occasional practice sessions to 5 coaching sessions in one week, gaining the experience and confidence to begin charging for the work.

Revenue was growing. Profit wasn’t.

After landing more than $60,000 in new business, the agency was growing rapidly—but the founder had no clear view of what the business was actually keeping.

We separated multiple income streams, reimbursements and business expenses to reveal the studio’s true financial performance.

The discovery changed the growth story: despite significant revenue growth, profit wasn’t growing alongside it. High delivery costs, underpriced projects, extensive revisions and high-touch clients were absorbing much of the upside.

From there, we established a higher pricing floor and connected profitability to client readiness, delivery complexity and founder capacity.

Looking across the full client experience, I identified an overlooked opportunity: the transformation they were supporting didn’t end when the initial engagement did.

Together, we mapped what clients could need next and redesigned the journey around deeper, longer-term support—turning the trust already created through delivery into continuity offers and strategic upsells rather than simply chasing the next new contract.
